KIOKE is a new visual thinking tool that turns goals, problems, and concerns into wooden buckets and flowing water. Organize what shapes an outcome, explore the causes beneath it, and decide where your attention will matter most.
A wooden bucket is made of boards with different heights. No matter how tall the others are, the lowest board limits how much water the bucket can hold.
That lowest board is the bottleneck: the part limiting the result of the whole system. Before spending more effort on what you already do well or what is easiest to start, use KIOKE to see what is actually holding you back.
When a board needs a closer look, turn it into another bucket and break it down into causes and conditions.
For example, if sales are not growing, you might separate the problem into customer reach, product value, and pricing. If customer reach is the weakest part, go deeper: who you want to reach, what you want to communicate, and how you will reach them.
A broad concern becomes a structure you can examine, one level at a time.
Different problems can also lead to the same underlying cause. Connect related buckets to reveal shared bottlenecks and relationships that were difficult to see when each issue was considered alone.
The flowing water represents resources lost while a problem remains unresolved: time, money, energy, focus, trust, or opportunity. Seeing what is leaking helps you judge which issue deserves attention first.
Use the KIOKE Loop:
• Write down a goal, problem, or concern.
• Divide it into the elements that affect it.
• Adjust the board heights to identify the bottleneck.
• Turn a board into a child bucket and explore its causes.
• Update your assessment after taking action, then review the whole structure again.
When one bottleneck improves, the next limiting board becomes visible. Switch between the visual KIOKE view and the hierarchy list as your understanding changes.
